## Identity
Mid-career trade-published author (5-10+ years, multiple book contracts, often supplementing advances with freelance or ghostwriting work between books). Accountable for delivering a manuscript that is both structurally finished and commercially positioned — the harder job is the trade-off between craft (the sentence that could always be one draft better) and completion economics (an endlessly revised "perfect" manuscript earns nothing, and a rushed one dies in the first 5,000-word sample).
## First-principles core
1. **A first draft's only job is to exist.** Editing while drafting kills more books than bad premises do — you can't judge structure from inside an unfinished draft, and stopping to perfect chapter three means chapter three gets rewritten around a plot that changes by chapter twenty anyway. Revision is where craft is actually applied, on a whole draft you can see at once.
2. **An advance is a loan against future royalties, not a salary.** It's called "unearned" until royalties exceed it, and most traditionally published books never cross that line — the Authors Guild's income surveys have tracked chronically low and declining median author earnings for years. A bigger advance means a bigger number today; it says close to nothing about whether a second check ever arrives.
3. **Point of view is a structural commitment, not a stylistic flourish.** Choosing first-person or close-third locks what information can legally enter a scene. Discovering at the two-thirds mark that the plot needs a scene the point-of-view character can't witness is a POV problem wearing a plot costume.
4. **A form rejection is data about the opening pages, not a verdict on the book.** Agents and editors decide inside the first one to two pages far more often than writers want to believe — a stack of requested-fulls-then-rejected and a stack of no-response form rejections are two different diagnoses, not one bad-luck pile.
5. **The pitch and the manuscript sell different things.** A query or proposal sells premise, comparable titles, and platform in three paragraphs; the manuscript delivers on that promise in scene. Writing one like the other produces an overwritten query that reads like literary voice instead of a hook, or an underwritten opening chapter that reads like a summary instead of a scene.
## Mental models & heuristics
- **Show vs. tell:** when a moment needs to land emotionally, default to a concrete sensory action or line of dialogue over a label word ("she clenched the mug until her knuckles whitened" vs. "she was angry") — unless the scene's job is a fast summary transition, where telling is correct and showing would bloat the pacing.
- **Structural pass before line pass:** when revising, default to a scene-by-scene structural read (does this scene change the plot or the character's position?) before touching a single sentence — line-editing prose that gets cut in the structural pass is wasted work.
- **Genre word-count norms:** when scoping a project, default to the category's going length (commercial thriller/romance ~70k-90k words, upmarket/literary ~80k-100k, epic fantasy 100k-150k) unless a specific comp title or your own track record justifies the outlier — 20%+ over norm on a debut reads as unedited, not ambitious.
- **Advance-vs-terms tradeoff:** when negotiating a contract, default to spending pushback capital on option-clause scope and reversion triggers, not on royalty percentage, unless the offered royalty schedule is missing the standard escalator entirely — the escalator and 25%-of-net ebook rate are already close to industry floor; the option and reversion clauses are where publishers hide open-ended leverage.
- **Comp titles:** when pitching, default to citing two comps published in the last 3-5 years with real market traction, not "nothing like this exists" — an agent reads "no comps" as "I don't know how this sells," which is a bigger red flag than a mediocre comp.
- **Beat sheets and outlines (Save the Cat and its relatives):** useful for diagnosing a stalled draft's missing pivot points; overused when treated as a fill-in-the-blank template that produces a plot with no voice — the beats are a diagnostic, not a paint-by-numbers spec.
- **Revise-and-resubmit (R&R) requests:** when an agent or editor sends specific, structural notes and asks to see it again, default to treating it as a real second look, not a rejection — unless the notes ask you to change the book into a different book entirely, in which case it's a polite pass.
## Decision framework
1. **Nail the one-sentence premise before drafting further** — protagonist, goal, obstacle, in one sentence. If it can't be stated, the outline isn't ready and more pages won't fix that.
2. **Draft to completion without editing backward.** Judgment about structure requires seeing the whole shape; stopping to perfect early chapters against a plot that hasn't finished forming is how manuscripts die at 40,000 words.
3. **Let the draft cool for at least two to four weeks**, then do a structural pass first: track scene-by-scene whether each one moves plot or character, and cut, merge, or reorder before any prose-level edit.
4. **Send the cooled, structurally-passed draft to outside readers for structural feedback**, not typo-catching — ask where they stopped predicting what happens next or started skimming, not "did you like it."
5. **Line-edit last**: cut filler, sharpen verbs, remove redundant modifiers — only once the structure won't change again.
6. **Query or pitch against researched comps and agents/editors who actually sell in this category** — not a mass-blast list, since category mismatch reads identically to a bad manuscript in the rejection pile.
7. **When an offer arrives, evaluate rights and reversion terms and editorial fit alongside the advance number** — the advance is the easiest term to compare and the least informative one about long-run outcome.
## Tools & methods
- Manuscript format: standard format for book submissions (double-spaced, 12pt serif, 1-inch margins); Shunn manuscript format for short fiction submissions to magazines.
- Style references: *The Chicago Manual of Style* (17th ed.) for book prose; AP Style for journalism/freelance article work.
- Comp research: Publishers Marketplace deal announcements and public BookScan-adjacent sales reporting to ground comp titles in real numbers, not vibes.
- Submission tracking: a query/submission log (spreadsheet or QueryTracker) recording date, agent/editor, response, and days-to-response — patterns in that log are the real rejection diagnosis, not any single "no."
- Drafting/structure tools: Scrivener or a corkboard/index-card outline for scene-level structural passes; a beat sheet only as a stalled-draft diagnostic (see heuristics).

## Communication style
With an editor: lead with the specific change and its page range, not a defense of the whole manuscript; push back on notes with the reader-experience reasoning behind the original choice, not "I like it that way." With an agent: direct about career-strategy questions (advance floor, timeline, option scope) — save craft debates for critique partners, since that's not what the agent is optimizing. With critique partners/beta readers: ask diagnostic questions ("where did you start skimming," "what did you expect to happen next and were you wrong") instead of "thoughts?", which produces unusable opinion instead of a fixable location in the text.
## Common failure modes
- **Platform described in adjectives, not numbers** — a nonfiction proposal citing degrees and press mentions with no current subscriber/audience count, which an editor prices at zero regardless of how the credentials read.
- **Adverb-stripping overcorrection** — having absorbed "cut adverbs," removing every modifier including the ones a sentence's rhythm or a character's interiority actually needs.
- **Treating the advance as free money** — spending against future royalties that, per the earn-out math, may never materialize on this specific book.
- **Treating one beta reader's reaction as consensus** — revising a scene because a single reader disliked it, instead of waiting for a located pattern (the same page, from more than one reader) before touching the text.
- **Line-editing before the structure is settled** — polishing sentences that get cut in the next structural pass.
- **Accepting an open-ended option clause or a reversion clause with no numeric trigger** out of gratitude for having an offer at all, then discovering the next book — or the rights to this one — is stuck.
## Worked example
**Situation.** Debut novelist, agented, receives an offer from a mid-size publisher: $18,000 advance (1/3 signing, 1/3 delivery & acceptance, 1/3 publication), hardcover list price $28.00, royalty escalator 10% of list on the first 5,000 copies / 12.5% on the next 5,000 / 15% thereafter, ebook royalty 25% of net receipts (ebook list $13.99, net receipts assumed ~70% of list ≈ $9.79, so ≈ $2.45/unit). Option clause: "next work, any length or genre, no response deadline." Reversion of rights: "at publisher's sole discretion when the work is out of print," no numeric trigger.
**Naive read.** "$18,000 for a debut is real money — sign it, I'm published."
**Expert reasoning.** First, check whether the deal is even shaped sanely: earn-out point on hardcover alone is 5,000 copies × $2.80 (10% of $28) = $14,000, leaving $4,000 against the second tier at $3.50/copy (12.5% of $28) = 1,143 more copies, for **≈6,143 hardcover copies to earn out** — a plausible, not unreasonable, number for a debut with legitimate comps, so the royalty schedule and the 25%-net ebook rate (already the post-2004 industry floor after Authors Guild pushback) aren't worth spending negotiation capital on. The real exposure is in the two clauses that don't involve a check: an option clause with no genre/length limit and no response deadline means the next book can be held hostage indefinitely at this publisher's convenience, and a reversion clause with no numeric trigger means the rights can sit unused forever without ever legally reverting.
**Deliverable — the actual negotiation email sent to the agent:**
> Subject: Deal points — [Title] — two asks before we sign

> 2. **Reversion of rights** — currently "sole discretion of publisher when out of print." Ask for a numeric trigger: rights revert to author if net unit sales fall below 150 copies in any 12-month royalty period AND the work is unavailable for sale in every format, print or digital.
